Six steps. The first is free and produces a document you keep whether you hire us or not. Nothing after it starts without a written scope and a number.

Step 02

Map the process that actually runs

Not the one in the handbook. We follow a real lead and a real customer end to end and write down every step that depends on a person remembering. The gap between the documented process and the real one is where most of the money is.

Step 03

Decide what to automate — and what to leave alone

Most of what a business does should not be automated. We sort the list into three piles: automate, redesign, leave alone. The leave-alone pile is usually the longest, and saying so is the difference between advice and a sales pitch. You approve the list before anything gets built.

Build it

FreedInsure was founded in February 2023 by the two of us with zero startup capital. The first month of commission revenue was $227. Revenue since: $400,044 in 2023, $1,186,763 in 2024, $1,324,407 in 2025 — roughly $1.3M a year, with about three-quarters of the book renewing. 3,046 policies in force across 23 states, appointed with 82 carrier entities, on roughly $2.6M a month of premium. We still own it and still run it, and it is still two people.

Zero startup capital meant every system had to replace a hire — there was no budget for a person whose job was remembering. That constraint is the whole reason we can do this work: the transformation we sell is the one we were forced to perform on ourselves, and it is still running today. The honest lane is the mid-market: companies with enough operational mess to be worth fixing, and not enough headcount to interest a firm that bills a delivery team. If that is you, this is a better version of the service than the price suggests. If it is not you, we would rather say so on the first call than three months in.

On-site days are $3,500 a day, for the work that genuinely needs a room and a whole team in it — quoted and approved before anything goes on a calendar. Most of this runs remotely, and should.
